5 thoughts on community operations, and several points of focus on people and time periods!

In fact, this is a summary I wrote for myself. It is a clickbait article and contains some very immature ideas. Because I am a newcomer in community operation , I hope that by recording, I can make further progress.

Running a community requires passion, but passion alone is far from enough. Passion can only be the foundation for you to build a community. If a community wants to operate healthily, it must put aside passion and think about something deeper and more controllable to guide the direction of the community and guide the members of the community to work towards a common goal.

First: Understand the positioning of the community: Why do you want to create this group? Have you figured out how to play this group? Have you figured out how many people you want to play with?

Second: Do you think your existing capabilities and team can support the number of community members and community gameplay you set? You need to evaluate whether your community gameplay and community member settings are reasonable.

Why is there a limit on the number of members when a community is just established? Isn't it better to have more people?

The number of members in a community is limited mainly because:

  1. From your personal perspective: you don’t know yet whether you can withstand the operating pressure of the community. The more people there are, the greater the pressure you will bear!
  2. Start with your management team: The larger the number of people, the higher the requirements for the management team, and your team may not be ready.
  3. Starting from the community operation methods: the developed community methods have not been verified. We need to use the first batch of people with a limited number of people to verify whether our operation methods are reliable! In addition, no matter how well-thought-out a plan is, unexpected situations will inevitably arise during the implementation process, so it is necessary to verify it! Then optimize!
  4. From the perspective of community members: after limiting the number of members, it is easier for members to get to know each other, easier to work towards a goal, easier to recognize the community, and easier to reap the benefits and sharing provided by the community.

Third: What do you think about your administrator team? Are each person’s job responsibilities clear? Can she complete the assigned work tasks?

We build communities based on many of our own interests. In fact, everyone has his or her own job, so when setting job responsibilities and tasks for the management team, we must consider that they do not conflict with their work schedules. Otherwise you will find yourself tired every day, and working in the community will no longer be a pleasure, and you are adding pressure to yourself!

Before the community is established, we have an initial team of administrators. However, as the number of community members increases, the initial team may not be able to handle the workload, so we must expand the management team. This awareness is a plan that should be made before establishing a community.

Then, in the process of community operation, we must purposefully discover those potential areas for expansion. Learn to delegate power to others. In fact, you can find out which people look good from the chats in the community. Be bold and give them power. Maybe you don’t dare to give them important tasks at the beginning, so you can arrange some simple ones, and then observe them slowly, and then introduce them into the core management team!

The entire team is organized and divided into different teams to do different things and develop more possibilities.

Fourth: After starting a community, where should you start to test your own gameplay? Of course, we also have to think about what advantages this gameplay has and what problems it will cause? Is it possible to prepare some emergency plans?

When a community is first established, the way it plays doesn’t have to be fancy, but it must be sustainable. Maybe it's a daily event, maybe it's a weekly event.

In addition, once the gameplay for the initial test has been decided, tasks will be assigned to the members of the management team.

Every team member has his or her own role. The time period when this role appears and what this role does every day can actually be fixed. Everyone has their own fixed role and fixed time period, so at least as a member of the management team, you have your own yardstick and you won’t be confused. Perhaps the number of community members and the way of playing will change in the later stage, but the most basic personnel tasks remain unchanged.

Fifth: I just want to think about the mechanism of the entire community. You are the owner of the community, you are the boss! The rules you set may not be the best, but everyone must abide by them in the early stages.

Without rules, there will be no order. Without rules, a community will not become a real small circle with common goals. Maybe you worry that the rules you set are not good. Maybe you consider that if there are too many rules, it will become less fun for everyone in the community. Not active anymore?

These are all possible problems. But aren’t we more afraid that this community gathers a lot of people, but they are all worthless people, who just hang out in circles everywhere? At this time, do you think this community is healthy?

We use rules to limit the initial group of people we want to capture. They must be the most compatible with the group of people we expect in the future. They are our initial group of seed users , and they are the ones who will help us promote in the future.

There are certain skills in setting rules. There must be basic rules that everyone must follow. If circumstances permit, there should also be reward and punishment mechanisms.

Some operational points for people:

  1. New members join the group, guidance, welcome ceremony! This may require one person to take the lead and others to follow suit.

For example, line up to welcome (let’s play XX together)! Issue community card No. XX!

  1. Newcomers to the group introduce themselves. Help everyone understand the newcomers, and also allow you to roughly know the status of the newcomers.
  2. When new members join the group, the group rules are listed first. Let newcomers know the rules of the community directly.
  3. When new people join the group, can we assign them some tasks and ask them to share their experiences? Want to manage a community? Is it necessary to liven up the atmosphere? Responsible for guiding the next newcomer? etc.
  4. Have a rule for group members. For example, if you must share something and cannot, you can provide other community values. For example, maintaining community order, guiding new members, inviting experts you know to join the group, sharing on WeChat Moments to help recruit new members, regularly sharing useful information seen elsewhere, or simply staying by giving rewards.

Community activity can actually be divided into time periods. From our personal work, you can find that we are basically not active during working hours. Our active time periods are basically concentrated in the morning before work, lunch break at noon, and after work in the evening!

Therefore, the operation gameplay can be classified by time:

What do you do from what time in the morning?

This period is suitable for pushing morning news, sharing useful information, and various forecasts (activities, topics, etc.)

What do you do from noon to midnight?

This period is suitable for leisure and interactive voting. Simple but engaging

What do you do from what time to what time at night?

In-depth topic discussion. Hot topic discussions and case analysis. Focus on one point and have in-depth discussions and exchanges. It could be to help a user in the group solve a practical problem. It can also be a collective internal test, etc.

Maybe before going to bed, you can read some useful information or something heartwarming.

What do you do regularly from what time to what day of the week?

For example: sharing by experts, sharing by group members, regular Q&A sessions, etc.
