According to the career development stages of operations , it can at least be divided into pre-entry period, novice period, confusion period and transformation period. Each stage has different characteristics and faces different challenges. The following is my summary. Phase 1: Before Getting Started Some friends asked me how to get started in operations, what knowledge I need to learn, and how to find an operations job. Most of these friends are students or practitioners in other industries. They are all interested in Internet operations and hope to engage in work in this field. This situation is a typical pre-entry stage. For these friends, they do not understand the specific situation of the Internet industry and operation positions, nor do they know which industry and type of operation positions they are suitable for. They are just at the interest stage. Therefore, from 0 to 1 is the most difficult step, and I don’t know how to take this step. Don't ever think that you can get started just by reading a few books, reading a few useful articles, listening to a few sharings by experts, and spending money on training. These can only help you understand the general situation. There is a world of difference between others' understanding and your own experience in the field of operations. For example, even if you have watched thousands of movies, but you don’t know how to be a director, you are still just a movie fan. The difference between movie fans and directors is like the difference between Internet enthusiasts who have not entered the industry and operation practitioners, which is also the difference between user perspective and professional perspective. Only through real combat, encountering and solving problems, can you truly learn and experience operations. So, stop hesitating, stop looking for shortcuts, stop trying to learn skills from books, go find an operations job and start doing it! When looking for a job, don't worry too much about the company and position. Just choose one that seems suitable for you at the moment. If you have good personal conditions and can find BAT or an excellent startup company, that would of course be the best; if you don’t have this opportunity for the time being, you can first choose a company that is willing to accept you, with the goal of starting practice first. During the practice, you can learn operation-related knowledge, feel which aspect of operation work you are suitable for, and find the right direction for your future career development. Moreover, as long as you take this step, it will be relatively easy to change jobs in the future. When choosing a new job, many friends hope to consider everything carefully and come up with the so-called best answer. But I think it is difficult to understand the real situation before joining a company. No matter how much time you spend or how many people you consult, you cannot solve this problem. My suggestion is to set a few decision-making conditions, and as long as the position can meet these conditions, you can consider it for selection. Don’t worry about which choices are completely wrong. As a newcomer, you can learn a lot by working in any company. Moreover, this choice is not irreversible. If you encounter an unexpected situation, you can still change jobs. This is not to encourage everyone to change jobs at will, but to say that there is no need to worry too much when choosing a new job. Stage 2: Novice period (0-2 years old) After getting started, operations begin the process from novice to advanced. But I believe that operators with less than two years of experience are basically still in the novice stage. Because a complete Internet project, from decision-making to development and launch, and then to subsequent operation and promotion , takes at least one year in a large company. Considering the time it takes to settle down, two years is normal. During this stage of operations, most of the time is spent on "doing miscellaneous tasks", which means being responsible for very specific, execution-level work in the project. These tasks are extremely trivial and basically lack continuity and strategy. After doing this for a period of time, I couldn't help feeling confused and started to worry that doing this every day would lead to a lack of growth and would be detrimental to my future career development. In addition, it is precisely because of such repetitive and messy work content that operations practitioners cannot see the future and worry that the operations position has no value and prospects. Combined with the fact that operations generally have lower salary and status than other roles on the team, this can lead to low morale and affect day-to-day work. I think these problems do exist, but they are not unsolvable. ①Don’t ignore every little thing around you Since you are a newcomer, the work content must be relatively basic. First of all, you must face and accept this fact. But these seemingly trivial things are not worthless. Instead, they are very important stages in the accumulation of knowledge and skills, just like laying the foundation before building a building. Being able to involve all aspects is to fill in one's own operational knowledge system. Because only by actually doing it can you know how to do it well, where problems are likely to occur, and what the key links are. These are all to prepare for being responsible for the entire project in the future. Therefore, do everything carefully, analyze the logic behind things, find room for optimization and improvement, and summarize rules and techniques. These will all become useful experiences. ②Don’t think that operations have a low status Some friends believe that operations have a low status in the team, especially not as high as product managers who "change the world". This view is very one-sided. The things that product managers who have just entered the industry do every day are very detailed and non-important requirements, and sometimes they just fill in the gaps. Even though it involves core functions, I cannot make the final decision and still have to listen to my superiors. I have no sense of existence. In other words, whether it is product or operation, such basic work cannot be avoided in the newcomer stage. Don't blindly worship the halo of product managers, because the reality is not like that. However, the voice of different roles in the team is indeed different. This is related to the genes of the company or the founder and is difficult to change. Choosing a company is equivalent to choosing the corresponding environment. You just need to work hard to accept and adapt to it and try your best to maximize your own value. ③Even if the company is not good enough, it will not affect personal development Don’t worry about not having the opportunity to learn just because the company or project is not good. I think it is a blessing to have participated in a failed project, because you know how a project dies, and the feelings and experiences in this process are very valuable. If the project you are working on is very successful, from a newcomer's perspective, every decision may be extremely correct, as if it was "supposed to happen", but you cannot feel the decision-making process and the boss's vision at all. When you are responsible for a project or start a business independently, you will find that these successful experiences are actually useless. Because success requires many prerequisites, and it is impossible for all of these prerequisites to be replicated in you. In short, as a newcomer with no work experience, it is not the time to fill in the gaps, and all experiences should be accepted. Try to focus on your own work. Just understand the company's strategy or development direction and don't worry about your boss. ④Whether it is BAT or a startup, the most important thing is to find the one that suits you For newcomers, whether a large company or a startup is more beneficial to career development depends on their specific situation. I have worked for three companies at different stages of growth, so I have personal experience in a variety of environments. The working state of startup companies is more aggressive. There is no emphasis on division of labor and processes. Whoever is capable will be the one to do it. The company is in a stage of wild growth. In this environment, newcomers can be involved in a wider range of work, learn more, have more comprehensive working abilities, and be able to withstand greater pressure. In large and mature companies like BAT, you can learn systematic working methods, have more resources under your control, receive a lot of internal training, and your colleagues are all top talents. Working in such a company for two years can quickly help you reach new heights in your career. The company's brand will also endorse you, making it easier to change jobs. Of course there are also disadvantages. Young people who have adapted to working in large companies may not be able to adapt to the new environment after they leave. This is the general situation. Choosing which type of company to choose depends on your own conditions and preferences. If you have the choice, I suggest you go to a big company to gain experience first, and then make plans based on the situation; if you cannot go to a big company for the time being, it is also okay to choose a startup company. After three years, your development may not be bad, and you can then go to a big company to gain experience. Stage 3: Confusion (3-5 years old) Most operations practitioners who are in a period of confusion are not in a bad situation. They are the backbone of the team, the key training targets of their superiors, and role models for new employees. What confused them was that they seemed to have no special skills, were still doing executive work on the front line, and had not started leading a team . Although I am obviously more experienced and have a higher status than the newcomer, there is not much difference in the role I play in actual work. It’s like running in a marathon. Even though you start first, you realize as you run that you are in the same formation as those who come after you, and there is no distance between you and them, so you can’t help feeling confused about the future. In fact, this is a process from quantitative change to qualitative change, which everyone has to go through, it’s just a matter of time or time. I have the following five suggestions for operators who are in a period of confusion: ① Improve your perspective on problems It is recommended that everyone should first do their own responsibilities well in their daily work, and then pay more attention to the logic behind these things, try to think about why the superiors ask them to do these things, and whether there are better solutions. Through this way of thinking, we can strive to improve our perspective and overall view of problems, and also have a good understanding of the overall situation of the project. For example, if your product is a UGC platform, user operation is the focus of your work. One day, your boss asked you to contact several third-party content providers to promote resource sharing cooperation. After receiving this instruction, the first thing to do is to find a way to complete this task, list all third-party agencies that meet the requirements, and then design a cooperation plan and push for its completion; secondly, it is also necessary to analyze why the superiors made such a decision, whether the company believes that user-contributed content is not feasible, and instead hopes to transform it to third-party agencies contributing content. This allows you to move from an execution perspective to a decision-making perspective, which is more conducive to seeing the full picture of things. This information can be obtained through communication with superiors. It’s not a secret in the first place, but if you don’t pursue it yourself, your superiors may not take the initiative to tell you. ②Work in a company for at least 2 years A project has a complete cycle, from research, project establishment, development, launch, start of operation, and then to subsequent iterative optimization. Although the Internet is characterized by speed, the entire project cycle is actually not short. When you join a project, you may be in a certain middle link and cannot get a macro view of the overall picture of the project. The amount of information you receive is relatively small, and your intuitive experience will be very one-sided. Therefore, it is recommended to work in a company for at least 2 years. Otherwise, you will find that the projects you have experienced are too short and have too much missing information, making it difficult to even write a project summary. More importantly, experience is often emotional, and you can only gain something from it by experiencing it personally. In addition, frequent job hopping will also put yourself in confusion. I did a lot of different things in a short period of time, but didn’t have enough time to experience and verify them, which resulted in me not knowing which one I was good at or which one I liked. ③ Find your own value and develop a skill At this stage, operations students have already gotten started and have accumulated a certain amount of experience, so finding their own value and cultivating a skill has become an important task at present. The specialty here refers to outstanding ability in a certain aspect, which is the highlight and label of oneself in the eyes of others. For a company to entrust an employee with an important task, there must be sufficient reasons. Internet companies will not give you better positions or higher salaries just because you have been working in the industry for a long time. Instead, they hope that you can use your expertise to contribute to the company. You can be a business talent who is particularly good at communication and cooperation and has extensive personal connections, or you can be a content talent with a keen sense of smell and beautiful writing, or you can be a management talent with strong organizational and planning abilities. As long as you have special skills, you can definitely find your place. Putting aside the position in the company, you also need to give yourself a clear development direction at this stage. You must know clearly what you like, what you are good at, and where the opportunities are, and then work hard to break through. ④Increase cross-industry exchanges Unlike traditional industries, the Internet industry often has no mature experience to learn from, and everyone is running forward at almost the same time, such as O2O in the past two years. In this process, no one can be sure that his or her ideas are correct or the only reasonable ones, so it is necessary to communicate more with friends, exchange ideas, and spark sparks. The communication here should not be limited to the same industry and the same type of products. It is recommended to conduct cross-industry communication. For example, if you are working in an Internet community, you can ask your friends in traditional business for advice. Because running a shopping mall and running an Internet community have something in common, both of which are about attracting new customers and retaining them. Such friends have low overlap in knowledge with you and can bring you more ideas. Stage 4: Transition (6-10 years old) Operations practitioners who are in the transition period are mostly middle-level managers of large companies or senior managers of small companies. They have good salaries, lead teams, and no longer do front-line execution work. Based on the clear direction from their superiors, they can independently set goals, plan strategies, form teams, and ensure the final results. The value of this role is that it can push the company's decisions into practice and be responsible for realizing the plans. Generally speaking, such middle and senior management personnel are around 28-35 years old, which is already out of the mainstream Internet practitioners' age. In addition, most of them are married with children and have family burdens, so their desire for promotion is even stronger. However, it will be more difficult for mid- and senior-level managers to be promoted. On the way to the top of the pyramid, most people will definitely be eliminated, so there will always be a group of practitioners who will encounter a promotion ceiling. For practitioners in transition, here are two suggestions: ① Focus on traditional industries and prepare for transformation If you have only worked in Internet companies, you probably don’t understand traditional industries. Operating an entity is much more complicated than operating an Internet product, and requires higher capabilities from the operator. From the current development trend of the Internet, it can be seen that it will be more deeply integrated with vertical industries in the future. The role of the Internet is more like a way or channel to serve users. The truly valuable ones behind it are the service providers of traditional industries. The era of pure online products is over. Taking Meituan and Didi Chuxing as examples, both have integrated traditional industry resources in the form of online products. To operate this type of product, one not only needs to have business capabilities in the Internet direction, but also needs to understand industry knowledge in the catering or travel fields. In this model, Internet talents are still very valuable because they are scarce in traditional industries. But the more valuable talents are those who can better combine the two industries. This is the best development direction for operations practitioners in the transition period. Choosing this path means no longer relying on youth, breaking through the age bottleneck that may be encountered in the future, and being able to elevate your career to a new level. ②Build a personal brand During this stage of transformation, not only business capabilities are important, but personal brand is also important. Through the influence of personal brand, you can have better career development opportunities, more voice, and mobilize and integrate more resources. Therefore, you can try to invest some of your energy in this matter. After accumulating for a period of time, the benefits will be very obvious. There are many ways to build personal influence, such as expressing opinions on social platforms such as Weibo and Zhihu, sharing experiences on media platforms such as official accounts and Toutiao, participating in offline gatherings or sharing sessions, slowly accumulating connections, and gradually establishing your own online and offline reputation. Of course, the prerequisite for doing these things is that you really have something, such as a systematic methodology, typical case analysis, or deep insights into the industry. The process of building personal influence is essentially a process of sharing outwards, without any utilitarian color or exaggeration. If you can't do these, don't try it. Otherwise, it will bring about a negative brand effect and the gain will outweigh the loss.
