Tips for starting a store on Pinduoduo without a source of goods

I have been running Doudian for more than two months. So far, only two or three out of ten stores have become successful, and only one is truly stable and sustainable.

After more than two months, the final calculation showed that the gross profit was 70,000 to 80,000 yuan, and the cost of fake orders was 20,000 to 30,000 yuan, which was not bad. However, because of the audit due to manual intervention, I was fined 18,000 yuan. Some stores were caught twice and fined 2,000 yuan each time. So after deducting the 18,000 yuan fine and two months' salary, I ended up losing 20,000 to 30,000 yuan.

People often ask me whether it is easy to do Pinduoduo store group , Taobao store group, or Doudian store group, and which one should I focus on? Today, I will combine my own practical experience and industry interviews to sort it out for everyone.

First, let’s sort out the current status of the store group.

Doudian store groups have the strongest explosive power, but are also the most unstable, and there is a high probability component to starting a store, so it is not recommended for novices to enter. In other words, it is very possible that your Douyin store can receive thousands of orders a day in a week, but it is also possible that there will be only a hundred orders on the second day, and only a dozen orders on the third day. The fluctuation is very large.

Moreover, Doudian’s store establishment model is also based on probability. In other words, it depends on luck. I did have a store set up, but I didn’t come up with a replicable methodology. Without a replicable methodology, it’s just a game of probability. Of course, if I can summarize a replicable methodology, I will share it with you.

Pinduoduo store groups now have the lowest threshold, the simplest operation, and the largest traffic, which is the Taobao store group 1.0 era. You just need to understand the basic operating procedures of the store group and make slight intervention in collecting and putting products on the shelves. Sometimes, you can generate traffic without even any intervention. The current Pinduoduo store group is a fool-proof operation and is very easy to copy. However, the profit of Pinduoduo store groups is too low. If it is a pure distribution model, the profit will only be one or two thousand yuan per month. With refined operations, profits will be higher, but not too much.

Pinduoduo's store group is now more like a purely labor-intensive industry. If you want to make a lot of money, you need many stores. To open many stores, you need a lot of people, so the place with lower labor costs has more advantages. However, the overall profit of the Pinduoduo store group is still too low and is not currently the focus of my company's operations. Of course, if you are a newbie with insufficient funds, you can consider operating a Pinduoduo store group to accumulate funds. His investment is very low, he can basically open a store with less than 5,000 yuan.

Taobao store groups are the most stable. It is not difficult to earn 50,000 or 10,000 yuan a month. A good one can make tens of thousands in a month. However, Taobao store groups require more intervention than Pinduoduo, so the liquidity requirements are higher and the testing costs are also higher. The Taobao-affiliated Tmall store group has a higher premium, is easier to obtain traffic, has more lenient penalties, and has higher output per store. If you persist for half a year, it is not difficult for a single store to make a monthly profit of 50,000 to 100,000 yuan. Of course, the investment in a group of Maodian stores is also greater, which is not very suitable for novices.

My company’s current operating strategy is to use blue ocean products as the basic base, and then focus on developing Maodian store groups, followed by Taobao store groups. I will compress the operational radius of the Doudian store group, cut off unprofitable stores, and reduce intervention costs. The main purpose of running Doudian is not to make money at the moment. The main purpose is to keep an understanding of Doudian, so that when the platform matures, I can start working directly on it. As for the Pinduoduo store group, it will not lose money at all, but I will not expand its scale anymore. It’s too troublesome with little money and a lot of work.

As for all my newbie friends, I still recommend Taobao store groups and Pinduoduo store groups. If you have some financial strength (more than 100,000) and some operating experience, choose Taobao store groups. For those who have weak financial strength (less than 50,000) and poor operational skills, we recommend Pinduoduo store group.

Let me give you a brief introduction to Pinduoduo store groups.

1 What is no source?

First of all, let me explain to you what is meant by no source of goods.
I used to sell blue ocean products on Taobao, with only one product in each store. However, my operation logic is exactly the same as that of traditional e-commerce, except that I am a drop shipper and do not stockpile goods, that’s all.
Therefore, in my understanding, the model of not stockpiling goods and selling them at a higher price by finding a supplier (including Pinduoduo, Taobao, 1688, Xianyu or offline) to earn the difference is called no source of goods.
In fact, unless you go deep into product research and development, design, and supply chain, there is not much difference between having no source and having source.
There are four abilities required for e-commerce : product creation ability, traffic acquisition ability, traffic conversion ability, and user operation ability. Good products help us obtain traffic and conversions at lower costs and higher efficiency. So many people say that in e-commerce, products are king.
There is nothing wrong with saying this. However, the ability to create products is definitely not something you can simply stockpile.
If you can delve deeply into product research and development, and design, so that the product has its own competitiveness in terms of appearance, function, patents, etc., that is product creation capability. If you can go deep into the supply chain, your product quality can be guaranteed, your product costs can be lower, and delivery can be guaranteed. This is also product building capability.
However, if you just stock up some goods, this is not a product creation capability. But most e-commerce sellers just stockpile a little bit of goods. So, to be honest, without the ability to create products, sellers with sources of goods do not have much advantage over sellers without sources of goods! From this point of view, we feel that we, sellers without a source of goods, have more advantages because we have less financial pressure and management pressure on inventory, and can save more funds to do more things. Moreover, we operate with light assets and can adjust our operation direction at any time. In fact, having no source of goods is more advantageous.

2 What is a store group?

Store groups are actually a kind of matrix thinking, exchanging cardinality for probability. Everything can be grouped into stores. In the PC Internet era, there are site groups, where one main site is divided into N websites. In the era of short videos, there is the Douyin matrix, where one IP can create N accounts. Therefore, the essence of store groups is actually matrix thinking.
When your base is large enough, luck becomes an inevitable event. One link may not work, you may hit a good link among dozens or hundreds of links. One store may not be able to succeed, but out of ten stores, there is a chance that one store can succeed.
Store groups sacrifice the competitiveness of a single link and make up for the lack of quality through the number of links. A good product is actually more important than operational skills. For a good product, it will take off after you intervene with a dozen orders. For a bad product, even if you intervene with a hundred orders, it may not even start to sell. In the face of absolute financial strength, all products can be regarded as blue oceans. However, the store group should use a low-cost model to test out good products.
In the past, when you operated a single product, you would buy samples, take photos, and create the main picture and details page yourself. One link could lead to two or three hundred orders, and if it didn’t work, you would change it. I spent 10,000 yuan a month just to test one link.
Now, we directly steal pictures and put them on the shelves. With the same ten thousand yuan, we test hundreds of products in one month. Every product is treated equally and a few orders are intervened. For those products with good data, we intervene in dozens of orders again based on these few orders. That's all!

3 What is Pinduoduo store group

Pinduoduo store group means no source of goods + store group. Collect products from upstream suppliers in bulk and then put them on the shelves at a higher price. This idea can actually be applied to various platforms. On Taobao it is called Taobao store group, on Tmall it is called Tmall store group, on JD.com it is called JD store group, and on Shopee it is called Shopee store group.
The advantage of Pinduoduo store groups compared to other platforms is that they have large and cheap traffic.
If you put 300 products on Taobao, you will need six rounds of intervention. Only when the number of visitors reaches several hundred can we select a few dozen products to place orders, and then intervene in dozens of orders for these dozen products to continue to place orders.
But on Pinduoduo, if you put 300 products on the shelves and do nothing, you will have hundreds of visitors, and then there will be orders for dozens of products. For this product that issues orders, if you intervene a little bit and place a few orders or just start driving, it will start to issue orders continuously.
Of course, the traffic is large and cheap. The customer base is relatively low-end, the product prices are relatively low, the profits are also relatively low, and the after-sales service is troublesome. However, as your intervention costs go down, you'll still be profitable overall. It is not difficult to earn one or two thousand a month, but to earn more, you need luck and the bonus of operation.
This is compared with Taobao. Taobao’s user base is slightly better, so the average order value is higher and the profit is also higher. Therefore, it is not difficult to make a profit of 5,000 to 10,000 yuan a month on Taobao. If the management is good, you can make tens of thousands. However, its testing costs and liquidity requirements are also higher.

4. Capital Investment

The working capital of a Taobao store group starts at 50,000 for a single store. If it is a category with more intense competition and more intervention, it will still need to be less than 100,000.
Pinduoduo store group, 1,000 yuan deposit, 5,000 yuan in working capital (manual intervention + real purchases). However, Pinduoduo's single-store revenue is very low, generally only one or two thousand yuan, so Pinduoduo's labor costs will be very high in the later stage. This is a labor-intensive industry. Your ability to manage human resources will determine your profit margin. I don’t manage many stores now, so it’s hard to estimate the workload. Based on my personal experience and communication with peers, it is normal for one person to manage 20-30 stores. Of course, the operation of Pinduoduo store groups is not difficult, so the requirements for personal ability are not high and recruitment is not difficult.

5 Operational Focus

In fact, product selection is the core not only for Pinduoduo store group, but for all e-commerce companies. If you choose the right product, it will be a hit. If you choose a bad product, it will be difficult to operate no matter how hard you try.
Of course, even if your product selection ability is not strong, we can make up for it with hard work.
