Organizing an event is a very learned thing. The same event done by different people will achieve completely different results. The author of this article combines his own experience and reviews the event to break down the event background, event preparation, event preparation, event execution, event delivery (end) for us, and summarizes the overall event. I hope that these 9500+ valuable experiences will be helpful to you. After staying up all night for more than half a month, I can finally review this activity case. There is no growth without review! Let me first talk about the effect of this activity: during the 4-day promotion, the unit price of the course was 19.9 yuan, 3,676 orders were placed, the fission level was 10, and the poster conversion rate soared from 46% at the beginning to 51% (the number could have continued to rise, but considering the manpower and delivery quality, the registration port was closed). Screenshot of the event just started Screenshot after the event I have always wondered: "Why are the results so different for the same activities, the same gameplay, and the same process?", "Why are so many people struggling to find new ways to play?", "Why do other people have so many creative activities?"... As I participated in more and more activities, I gradually realized that there are many factors that affect activities, such as many execution details, background, resource mobilization, etc. These aspects are difficult to know, so I only stayed at the surface of breaking down the activities. Therefore, unlike the regular case analysis of activities, in addition to sharing the activity process with you, I have tried my best to restore the details from 0 to 1 for this activity, and also included the thoughts during the process. I hope it will be helpful to you, and I also hope to have more exchanges. This article will be divided into five parts for review and summary: event background, event preparation, event preparation, event execution, and event delivery (end). Regarding the business logic, it is confidential and I will not share it. The focus is on how the activity is played. The following is the content of the review, enjoy! 1. Activity BackgroundThe background of this event is that August is coming, and according to the normal rhythm, we need to conceive and execute a medium-to-large-scale event that is related to new media. On the other hand, the company’s resources are tight, everyone is busy, and there are relatively few people who can be mobilized. This means that in addition to producing course content and finding sponsorship, you may need to design, conceive and execute other things yourself. In addition, the ban on third-party WeChat tools such as Wetool means that work efficiency will be greatly reduced, and other uncontrollable accidents may also occur. Another aspect is that the company is organizing daily reading activities, which means that one hour is needed to be used for book exchanges and sharing. Speaking of reading, it reminds me of growth. Let me add here: in terms of personal growth, the work content is best to cover three types of work: basic, intermediate, and advanced. Only by going through all three stages can one grow and progress better. What is the basic stage? It refers to things that need to be done every day, with a high frequency and a high repetition rate; the intermediate stage refers to things with a relatively low frequency, such as once a week, and relatively high task difficulty; the advanced stage refers to things with an even lower frequency and greater resources required, such as once a quarter, and requires coordination with colleagues from various departments, etc. We have strayed off topic, let’s get back to the topic of this activity. 2. Activity PreparationThe most important thing in the event preparation stage is to determine the event theme, event path and event reward design. 1. Determine the theme of the event firstThe theme of an event is relatively easy to determine: one is by paying attention to the activities of competing categories on a daily basis; the second is by collecting the latest event materials; the third is by combining one's own business with current hot topics. After a group brainstorming discussion, the theme was determined to be: Private Domain Traffic Growth Summit. 2. Then start to determine the course contentSince it is a growth summit, there will definitely be teachers giving lectures, and it is still necessary to combine the current hot topics: video accounts, live streaming, corporate WeChat, private domain traffic, etc. In addition to courses, what else can increase everyone's interest? Combining some of the latest activities, we found that in addition to courses, they also have book giveaways, and according to feedback, the results are quite good. So considering the feasibility, we included the idea of sending books and maps at the same time. 3. Next, determine the process of the activityAt that time, three forms of activities were conceived: points sales fission, enterprise WeChat task treasure fission, and group fission. Screenshot of the initial concept Finally, taking various factors into consideration, such as fission effect, human resource cost, etc., we ruled out enterprise WeChat fission and group treasure fission, so we decided to use distribution fission as the gameplay. User participation flow chart at the beginning of the initial design One more thing, why was the fission method of WeChat for Enterprise ruled out? Isn’t enterprise WeChat fission extremely popular? On the one hand, we have tried the fission of WeChat Enterprise before, but the effect was not very good and the process was relatively long; on the other hand, considering that the back-end delivery and community management operations are relatively difficult, we will not consider the fission of WeChat Enterprise Taskbao for the time being. 3. Activity Preparation1. Before the project kick-off meetingAfter the group has conceived the activity plan, the next step is how to turn the plan into reality. After all, no matter how many ideas there are, if they are not executed = 0. As for the planning and execution of the project, because it involves many departments, it is necessary to consider how the project should be carried out and who needs to help. At this time, a list of 10 project management questions is needed to be reviewed one by one (this is very important, so save it):
Combined with the 10 questions mentioned above, you need to make a preliminary project progress chart according to your own understanding: one is to keep track of the project progress and know what needs to be done next? Secondly, it is to synchronize with other departments. So we have the following project progress Gantt chart (first draft). Why is it a first draft? This is because it is not yet in sync with other departments, and some parts may need to be modified. Partial screenshot of the activity Gantt chart 2. Project Kick-off MeetingAt the project kick-off meeting, because many departments are involved, it is necessary to synchronize with these departments: On the one hand, we need to tell them which tasks require their assistance and cooperation, what the theme of the event is, what the main purpose is, what needs to be delivered, what the time nodes are, etc. On the other hand, we also need to listen to their opinions and optimize any practices that are not feasible in a timely manner. For example, the initial plan for this project launch meeting is to broadcast live for 5 consecutive days. Later, some colleagues in the course group expressed different opinions on course delivery, believing that the delivery cycle was long, community activity would drop quickly, and the cost we invested was relatively large, so we needed to re-evaluate and adjust. Therefore, considering the effect of the course, the 5-day continuous live broadcast was adjusted to 1-day live broadcast, and the sharing was carried out in the form of a summit. Of course, there are still many details that will be discussed and determined or are yet to be determined at the launch meeting. After everyone has clarified their tasks and there are no other questions, it means that the purpose of the project kick-off meeting has been achieved. After the kick-off meeting, what’s the next step? ——Of course it is a further promotion of the project. We all know that in an event, posters, copywriting, detail pages, activity paths, and seed users are particularly important. If any one of these links is missing, the effect of the event will be greatly reduced. Therefore, the next step is to operate around these core key points. 3. Event posterThe poster is one of the most important parts of the entire event. If no one scans your poster, nothing else will happen. It’s like the role of copywriting: the role of the first word is to attract you to read the first sentence, the role of the first sentence is to attract you to read the second sentence, and the purpose of the second sentence is to attract you to read the third sentence. Therefore, how to make an attractive poster is of utmost importance. So how did you do it? ——Summarize the three steps: one is to find, two is to look, three is to combine, and four is to optimize. 1) The first step - find: find hot keywords The purpose is to find related words and explore the needs behind them. Two keyword mining tools are used here, one is Baidu Index and the other is 5118.com. Baidu Index "Private Domain Traffic" Graph Words mined from the 5118 website Through these two tools, you can dig out a lot of keywords and hot words. For example, the key hot words I summarized for this event are: private domain traffic, 2020, second half of the year, public domain, private domain traffic pool, xxx industry, growth, WeChat, live broadcast, case, community, and enterprise. 2) Step 2 - Look: Look at the posters and articles, and look for power words and poster formats One essential skill for operations is information search and integration, taking the essence and discarding the dross. In the business era, the fastest way to learn is imitation + micro-innovation. In the past, I always wanted to come up with ideas independently from 0 to 1, but later I suddenly realized that the business world is not a closed-book exam, but an open-book exam. If you don't even have the ability to learn from others, it's easy to become short-sighted and fall into your own small circle or vicious circle. This is getting off topic, so what should we do? I searched out as many articles as possible related to private domain traffic, and then analyzed their hot words and energy words. I took out the posters that I thought were good-looking before, and analyzed what they did well and where they could be optimized. The goal is to ensure that every word in the poster is important, without any unnecessary words (for students who need it, there are 1,000 online posters, you can ask me for a copy). Collect screenshots of articles and posters 3) The third step - spelling What are you trying to spell? ——It is to assemble the hot words and poster forms extracted in the previous two steps. In view of this, I drew at least 4 prototypes: Four poster prototypes I have drawn Do you think that's the end? The so-called ideal is very good, but the reality is not necessarily so. For example, when you look at the poster prototype, it is particularly attractive, but can it be realized? When I handed the prototype to our professional novice designer, his feedback was that there were too many elements in the poster and they needed to be deleted. The designer threw me two draft drawings and asked me to decide what to do. So we come to the fourth step, optimization. 4) Step 4 - Optimization What to optimize? ——Optimize small details When I saw the two posters given to me by the novice designer, the questions left for me were: first, which version I needed to choose; second, I needed to optimize every detail in the poster. 2 draft posters given by the designer Optimization cannot be done blindly. It needs to be fed back by data or behavior. So we did two things:
After completing this step, you have to make your own decisions. Combining the above two actions, you can finalize the layout and color of the poster, and optimize the details of the missing parts. So I ended up chasing the company's designer to revise the poster until I felt like throwing up, especially when the designer asked again and again: Is this the last revision? I knew things were not that simple, and I almost got chased and beaten by the designer. I would like to thank the white designer in advance for not killing me! For example: I have 10 "pending" posters here Let’s review the evolution of the poster again. Thanks to Xiaobai designer Therefore, the better details in the end are the crazy tests on the edge of danger. From this we can also find out how important it is to have a designer with soul, patience and excellent painting skills! As luck would have it, we have one! After finishing the poster design, it’s time to move on to the next step, which is to create the course details page. 4. Course details pageI won’t go into too much detail about this step of the course details page. The fastest way is to find a details page poster with a relatively high conversion rate in previous activities, and then directly imitate and fill it in. Of course, the details page generally meets a rule: AITDA rule
Of course, there is a bottom line, a bottom line that cannot be crossed - you must not falsify or be false. 5. Event Scripts & Scripts for MomentsThere is another important thing when doing an event, and that is the wording, especially the wording that involves many processes. For example, this activity includes: pre-heating speech in circle of friends, pre-sale speech, official release speech, automatic response speech, guiding sharing speech, activity operation speech, group speech, private message speech, docking speech, etc. As for the script, we heard a lot, such as the common circle of friends script: Friends circle table: nearly 30 friends circle posts The point that impressed me the most is that the wording needs to be constantly optimized. For example, in this event, when we forwarded the wording to users, they gave us feedback saying, "The forwarding wording is too rigid and cannot be forwarded." In view of this, we found some forwarding phrases used by some loyal fans, and based on the above, we continuously optimized them, and then they became the forwarding phrases we recommend. There is a good method for collecting and organizing the speech that I would like to recommend to everyone, which is to make a speech accumulation table. When you come across a good line of speech, you can always update it to the table, so that when you need to use the line of speech, you can call it up at any time. This is very important but not particularly urgent. For example, I created a document specifically to collect some useful words of speech that I found useful, and I also incorporated the collected words of speech into this event. Create a document library for collecting speech It still goes back to the old saying that everything comes from accumulation, and we must believe in the changes brought about by accumulation. 6. Public account tweetsAccording to the operation rhythm, a relatively large source of traffic is the official account. According to past data feedback, if the poster is promoted directly alone, the effect is not that good. Because there are too many elements that I want to express through the poster, users cannot fully understand it at once, so what is the best way? That’s right, it’s the public account tweet. So when I was planning the event, I was planning to write a tweet for the official account, but because I was busy and a little short of staff, I didn’t write it in advance and just wrote it during the event. Writing tweets is like organizing an event. The first few steps are similar, such as collecting similar course articles, finding entry points, and then integrating the course highlights and characteristics of this event, and combining them with common article frameworks, and then an article is ready. What impressed me most was not that I wrote from 12 a.m. to 3 a.m., but what I can never forget was that my colleague Jiashun from the course group lent a hand and provided assistance late at night. Yeah, let’s talk about this later. 7. Tool ConfigurationIf you want to do your work well, you must first sharpen your tools. The importance of tools to activities goes without saying. Good tools can improve your efficiency while also improving the quality of your delivery. For example, which tool is easier to use for Taskbao, which tool is better for distribution fission, which tool is better for joining Qunbao, and so on. In the operation of WeChat accounts, the tool that I have always used and is particularly easy to use is WeTool. Unfortunately, as we all know, at the end of May this year, WeTool was caught by Tencent for unknown reasons, and it became unusable all of a sudden. At the same time, because it involves the issue of account blocking, people are really afraid of talking about Wetool. Of course, we used other alternative tools this time. At least 6 tools were used in this activity. I won’t mention the specific names of the tools. Although some of them are slightly insufficient in terms of functions, they can still meet the needs of this activity. Of course, it was also because I was not very familiar with this software that I failed when trying to create a group. I will share this part later. There is not much to say about this part, but there is one thing you need to pay attention to: be sure to test the entire process in advance and continuously optimize the path. After the preliminary preparations are completed, it is time to take a very critical step: execution! 4. Activity ExecutionThere is actually not much to say about activity execution. In fact, more operational rhythms are clearly arranged in the progress chart. This part is to ensure that the execution keeps up with the plan, ensure the effect as much as possible, and continuously optimize the process. 1. Start the seed user groupIf you want your event to be explosive, you must lay a good foundation in the early stages. To describe it in one word: create momentum. What is momentum building? It means laying the groundwork for content in advance, allowing interested users to follow you in advance, and then using these interested users to help you spread the content. We generally call this group of users seed users. Therefore, in the early stage we will not directly promote it, but lay the groundwork first. The release group for this activity was prepared hastily. Although some groups were created in advance, they were not fully utilized. Some problems were still encountered during the release process, such as too much information and seed users not being clear about the participation process. If the seed group release effect is better, the energy of the subsequent explosion will be greater. Pre-sale release group for the event Of course, this event will be used to optimize and adjust the next one, as we have encountered many pitfalls along the way. The biggest feeling is: when releasing information, it should be logical and easy for users to understand the activity. 2. Promotion in WeChat Moments & Official AccountsWhen the seed group begins to be promoted, we also begin to carry out promotional activities according to the operational rhythm, and will not put all efforts on all channels at once. The purpose of this is: if there is a problem in the first half, it can be solved and optimized in time when the conversion data goes up. So, what is the operating rhythm? In short: take small steps and fast progress in the early stage, conduct rapid testing, and continuously optimize data; make concentrated breakthroughs in the mid-term; and consider continued support from external channels in the later stage. The biggest lesson I learned from this activity is that the traffic from public account tweets/template message pushes is generally very large, and it is easy to add WeChat frequently. At this time, it is necessary to reduce the jump frequency of the live code in advance, such as 50-100 times of scanning the code to jump. In addition, I would like to share my experience of writing on WeChat Moments: come from the masses and go to the masses. What does it mean? The Moments can be based on the Moments shared by fan users, and then we can comment and share. This way we have the material for the Moments, we won’t be too self-satisfied, and other users who haven’t registered will think the event is very popular (although it is indeed the case). More importantly, it can also build user trust and user testimonials. Promotion in Moments: Originated from users and promoted to users After all, it’s better for users to say one thing that a product is great than for us to say 100 things about it. That’s the truth. 3. Data optimization and process optimizationThe next step is easier to understand, which is to continuously fill in the gaps in the activity, continuously solve problems, and continuously optimize the guiding words or process details. For example, when a user was filling in the mailing address in the Golden Data, he found that he could not fill it out. After investigation by us, it turned out that the Golden Data questionnaire capacity was full and no more data could be submitted. So what is the solution? No need to think about it, just charge money (dog head). So after calming the users, we provided other alternative solutions, and at the same time repaired the tools (of course, now it seems that we took a detour here, and we will review and summarize the details later). This is why it is important to keep a close eye on data and user feedback. Note: The WeChat account being blocked mentioned by the user here is not really blocked, it’s just that the WeChat account has been added too frequently. In other words, it has been flooded with people. For example, we found through background data that some users did not fill in their mailing addresses and did not know how to attend classes. So we optimized the guide page, put an operation diagram on it, and added multiple hyperlinks to guide the filling. User guidance and image optimization on the purchase page After a series of devilish operations, I found that the data had been improved in the background, so... Do you think that's the end? No, of course we will continue to solve other problems that arise. As long as the activity is not over, you must stay alert and be prepared to solve problems. V. Activity DeliveryAfter completing the previous event registration, the next step is of course the event delivery. This link is also very important. Why do I say that? Because whether you are doing an event or creating content, in addition to the event itself, you also need to consider the long-term effects that follow. For example, the quality of the course must be guaranteed, and word of mouth is also important and needs to be taken into consideration. Drucker, the father of modern management, once said: "The results of an enterprise are external, and there are only costs inside the enterprise." So what is the specific external form of an enterprise's results? In the book "Scientific Entrepreneurship", the author gives a reference answer: the core results of business operations are in the minds of customers, influencing customers' choices, and this core result is the brand. Let’s get back to this activity. The next step is to invite users to join the group. 1. Batch groupingIn fact, a better way to create a group is to invite groups in batches through wetool, which provides a very good user experience. Now we can only take a roundabout way to solve the problem, which is to let users reply to keywords to join the group. Of course, Wetool’s brother company has now released a new software tool, which is also in the testing and promotion stage. Maybe this software will replace wetool and become the new operating tool in the future. The key points to note when creating groups in batches are actually to solve these three problems: Why do you want to join a group? What's in the group? How do I join the group? Basically, if you focus on these three points, your words of speech will generally not be wrong. If you add the other person's nickname before the words of speech, the effect will be even better. However, the event went wrong here. According to the software background settings: for multiple WeChat accounts and multiple WeChat groups, each group will automatically jump to the next group when it reaches 480. As a result, the first two groups were normal at the beginning, but when it came to the next few groups, the group members once reached 500 people, but they did not jump automatically. This resulted in many users being unable to join the group because the group invitation link was full. How was the problem solved later?
5.2 Course delivery within the groupWhen it comes to in-group course delivery, there is no need to say much. The key point is to ensure course quality and enhance users' course experience. Course multi-group live broadcast interface It is worth mentioning that the course broadcast this time also had an upheaval. According to the original plan, it was to be broadcast live for 5 consecutive days, one show per day, but now 5 courses are broadcast live in one day. Where is the problem? On WeChat account. Because the WeChat account broadcasts too much content in one day, when it came to broadcasting to the third teacher, it was repeatedly disconnected and the broadcast failed. So we contacted the tool party, and they gave us the following advice: this WeChat account broadcasts too much content, and it also affects the WeChat account weight. There is almost no chance to remedy the situation, unless you have logged in to several other accounts before and have been logged in to the system for more than 2 days. This causes a small number of users to "take advantage of the opportunity" to cause trouble. The community has good and bad sides. For example, it is easy to spread bad news and bring negative information. What you need to do at this time is: first, resolve the negative information in the group and calm the emotions. The method is to immediately come up with a script to inform the users and provide a response plan; second, find a solution to complete the content of this course delivery. Although I was on the way home in the car and tried to connect my computer to the mobile phone wifi, fortunately, my colleagues were helpful and we worked together to solve this difficult problem. So, it is a process of overturning and bringing new challenges along the way. 3. After-sales serviceGenerally, after the course is over, the group will be disbanded. Because there are other deliveries in this event, that is, books and maps. If I were a user, I would definitely want to know whether the address I filled in is available, when my book will be shipped, whether there is a courier number, whether other people have received the book, etc. In view of this, we took two actions:
After-sales service within the group At this point, the entire activity has been shared. Of course, there are many trivial details but equally important things, such as coordinating the printing of books and maps with colleagues in the docking service group, and sponsorship. Due to space constraints, I will share them here for the time being. 6. Summary of the activityLooking back on this activity, combined with some feedback from partners, there are three major issues that can be optimized, namely: 1. The user path is relatively long, which causes a small number of users to fail to fill in the mailing address and fail to successfully join the group learningOptimization point: Appropriately shorten the user participation path. For example: you can combine the Zero One Fission Tool's built-in mailing function to remove the step of Jin Data collecting mailing information, making it convenient for users to fill in the mailing address after payment; at the same time, it supports users to change the mailing address, and the background can also be timely, which can also save staff review time and improve efficiency. 2. This activity does not use "payment binding" but "invitation binding"Payment binding and invitation binding Problem: Some users found that after inviting friends to scan the QR code, the promotion commission was not credited to their account. The reason was that the friend had previously scanned someone else's QR code, and the commission was returned to the person who scanned the code for the first time. This would reduce the user's motivation to actively spread the word. Optimization points: After consulting with the tool provider, I learned that "payment binding" is recommended for general distribution fission activities; if it is a WeChat business team, "invitation binding" can be used. 3. After the event, the traffic was large and emergency measures were not prepared in advance
Optimization points: During the peak period of operation and promotion, make good traffic estimates and configure the tool background. For example, reduce the frequency of scanning active codes, continue to put contact numbers on the distribution page to facilitate users to contact in time, etc. The above content is more rational. The following content is more emotional, sharing some very true words. VII. Postscript1. The success of a medium or large-scale event is not a one-person job, but a team effort. Both are indispensable. The biggest factor affecting the event is the people/teamFor example, this activity involved the joint participation of the course group, content group, service group, marketing group and designer group. Without their cooperation, it would have been impossible to accomplish this, so I am really grateful to these colleagues who participated. 2. The brain is not good at thinking, but is better at storing and retrieving informationThis view was put forward in the psychology work "Why Students Don't Like School". The brain is better at calling up information that has been used or seen before, and thinking is often slow and unreliable. What inspiration does this provide for activities or operations? ——It means that only by consciously accumulating enough information and processing it, creativity and ideas will continue to emerge. For example, the creative idea of this activity is to collect a lot of ways of playing. After seeing many activities, we analyzed the ways of playing that can be learned from them, and then the form and content of this activity emerged. It was not "really" created out of thin air. My colleague Mosquito has a good idea. When you see a good poster or activity, first analyze what is good about it, which points can be reused, and which points can be integrated into your own business. By constantly summarizing, thinking and practicing, you can create or produce better activities or content. 3. Everything comes from accumulation, and we firmly believe that accumulation will bring about changesOn the surface, I can manage this project from 0 to 1, but in fact: before doing this project, I have organized nearly 20 small-scale activities for big names to share their experiences. I am quite familiar with the gameplay of the activities (such as Taskbao, Join Groupbao, etc.), and I can grasp all the details. I know which links are prone to problems and how to solve them. This allows me to store more coping strategies in my brain when dealing with activity problems so that I can call them up at any time. I have written 6-7 articles of 7,000+ words, and I have also practiced writing more than 10 articles before. This has enabled me to quickly get started with writing public account tweets without starting from scratch. And this is the power and effect brought by accumulation. 4. The fastest way to learn: imitation + micro-innovationIn fact, many ways of playing have already been played by others, but because WeChat has the "island effect", that is, this way of playing has been played in this industry and is very popular, but it is very likely that it has not been played in this industry. Then, you can borrow this way of playing in combination with your own business situation, and it may also become popular. Since others have already found the car, why should you spend time reinventing the wheel from 0 to 1? Jay Sibraham said it well: "In this world, any goal you want to achieve has already been achieved by someone else. All you have to do is find that person and learn from him. This way, it will be easier for you to achieve your goal!" When used in activities or business, it means expanding your horizons. An effective way to do this is to analyze cases. I firmly believe that only when you are well-informed and experienced can you have more choices. If you have other ideas and event details, please feel free to discuss with me.
