6. Participated in the construction of the **central platform, the creation of CDP/DMP models and events, and intelligent marketing

During this year, affected by the epidemic, many physical enterprises began to seek and accelerate how to break through the existing business model and carry out data-based layout;

However, many companies have also begun to try all kinds of methods in a hurry, hoping to see results quickly. They do not pay attention to user accumulation, but only focus on some so-called quick monetization methods, such as live broadcasting, social distribution...

Or they are hoping that a certain CRM software tool can solve all the existing problems...

The results are predictable. They all ended in failure, and in the end, they all turned on the mode of self-comfort:

1. “Private domain traffic”, “new retail”, “live streaming e-commerce” are all pseudo concepts…
2. XXX brand has good private domain traffic, but no profit...
3. XXX actually does just that…

It is also based on this background and current situation that I realized that the physical industry is really too difficult. Not only does it face the diversion of channels, the decrease in new customers and the decline in repurchase of old customers, but it also faces the lack of professional talents in the industry and the serious chaos in the industry.

Based on mature experience in counseling clients and nearly thirteen years of retail experience. Therefore, in the end, I broke through my inner defenses and decided to popularize knowledge about the construction and layout of private domain traffic for enterprises, so that everyone can understand the underlying business logic of private domain traffic, rather than seeing the so-called "case" and then blindly imitating...

No matter what, it has started after all, and I have actually been planning this for quite a long time.

Only I know that I run this business with a sharing spirit from the bottom of my heart, so I can only try my best to persevere. After all, I don’t rely on writing articles and creating content to attract fans and monetize to support my family.

My insights and key strategic points

Since 2020, I have served Party A companies as a project manager, and have worked in different industries, including 3C, durable consumer goods, fast-moving consumer goods, and the health industry.
Among them, there are successful cases, as well as failures or areas that I feel are not perfect. Therefore, I would like to talk about my feelings and insights on what I have gained this year. First of all, when working on professional science content, the most taboo thing is that the content is not rigorous enough!

Or they only talk about successful cases without objectively stating the underlying logic of the successful cases and the degree of matching of invested resources. Therefore, many cases seem very "high-end", but the fact is not so!

I believe you may have had such experience or heard something like this: with the same operating model and the same industry characteristics, why are the results so different when the industry or corporate target is different? With the same 10 points of strength, only 3 points of effect was achieved, or even no effect at all?

First of all, we need to be clear about one direction: operation is not just operation. Operation needs to be combined with understanding of the industry and characteristics of the enterprise to play its true role.

Mastering operational skills is only the first step in your career, but if you aspire to move up to operate projects independently and control the direction of the business, you need to have a certain understanding of the industry, which is also the breadth of your expertise. You also need to have a certain understanding of the characteristics of the enterprise and human nature, which is also the depth of your expertise.

Suppose you know nothing about the industry or rely purely on your imagination and past work experience to formulate operational directions on this basis, you will end up wasting a lot of time in the wrong direction. Therefore, whenever you enter a new industry, you must first establish/verify your own model.

1. If you already have your own industry analysis model, you only need to fill in a large amount of data/content to quickly get to the real needs; 2. If you do not have your own industry analysis model, it is recommended that you establish it as soon as possible.

1. Establishment of operating system: In all projects this year, the established operating systems are almost rigid needs and standard configurations. However, the establishment of operating systems for existing customers is more about guiding customers to quickly master tools and execute quickly;

Four points are summarized:

1. Tool carrier: CRM operation tools, such as enterprise WeChat, WeChat groups, public accounts, video accounts, mini programs, etc., are like skeletons and carriers, carrying and supporting the embodiment of your entire operation system;
2. Operation model: The corresponding tools combined with the industry will derive different operation models. 3C home appliances and durable consumer goods focus on the sales process, fast-moving consumer goods focus on after-sales, and big health focuses on repurchase and brand experience...
3. Operation nodes: phased core growth points and systematic activities. These two types are the anchor nodes for development and run through the overall operation module. The corresponding focus points and KPIs are also different. When should growth fission be achieved? When to consider conversion? Periodic growth points drive scale growth; systematic activities drive transformation.
4. Data analysis: It requires mastering a large number of theories/tools/models, as well as certain data analysis and summarization capabilities, especially process data. Just like the brain, it requires constant judgment and correction. Entities particularly like to pay attention to the result data. In fact, when the result data comes out, it is too late to make adjustments! Of course, this may be based on the habits developed over the years, and there was also a lack of review of the process and execution due to the lack of system tools.
2. Establishment of organizational system:
When talking about systems, we cannot avoid organizations. The purpose of organizations is to “enable ordinary people to do extraordinary things.”

For example: Have you noticed that when a major problem occurs in daily work, most people’s first reaction is to mechanically attribute the responsibility for the problem to a certain executor. It is obvious that there is a problem with the process, but it is attributed to the problem of human ability. Of course, we cannot 100% rule out the possibility of personal ability issues. After all, the same system, different people, and different execution results. However, in most cases, the risks are caused by internal process problems. This requires specific analysis based on the specific situation, rather than indiscriminate attribution. Over time:

People are unwilling to take on more responsibilities; the more you do, the more mistakes you make! Unable to identify whether it is an execution problem (i.e., a personal ability problem) or a problem with one's own process, the problem remains unresolved, disrupting project progress.

So, when a problem arises, define it clearly from top to bottom:

Top-level framework: From top to bottom, the positioning of the system/institution, that is, first consider whether the system/institution is complete and mature, whether there are decision-making loopholes and process deficiencies, etc. The key factors for the success of a project are often:

1. The overall person in charge of the project is the CEO of the company or a senior executive with a high functional position.

2. The project team must be based on the same vision and goals, integrate all internal resources and information, and be able to carry out omni-channel operations

Bottom-up construction: From the bottom up, think about the positioning of people, that is, the ability scope and blank areas of the executors, as well as information bias, etc.

3. Operation model building:
It is often said that everything has a trace, or in common parlance, a routine. To use a modern term, it is a "thinking model." It is very painful if we lack a systematic approach. For example, when a project is implemented, it is easy to fall into the trap of just following what the customer tells me.

Please note that the scenarios and situations here are what the customers say, not what they have done through research or to find out their real core pain points and needs.

I believe this is also a mistake in extended thinking that most of my partners will make!

We often say "think in a networked way and express in a structured way". In daily life, the content of expression is generally divided into facts and opinions. Depending on the nature of the content expressed, we adopt different models.

In the process of project implementation, combined with the work habits of these years, I actually used more of the following model tools in combination:

「5W1H Analysis Model」

The role of the model: expand ideas, explore new solutions, have too many directions, keep asking questions, and break the mindset.

Everyone should be very familiar with 5W1H, which can be used to fully explain a fact. I actually mainly use this model to sort out the real-life needs of customers and explore the direction and strategy of implementation.

What: What problem do you want to solve? What do you want the solution to be used for? …Why: Why do you want to solve this problem? What is the purpose of solving the problem? …

Who: Who can be entrusted with this task? Who are the stakeholders? Who else can get involved? Who is this done for? …

When: What are the time points in the process? Do you need to confirm the priority of the matter? Frequency? time consuming? Questions like…Where: What locations are involved? What channels are needed? Where are the application scenarios? …

How: What are the known ways to use it? Which method works better?

Start with the goal of doing things, sort out what has been done, and then break it down into location, time, and responsible personnel. Then, combined with the pyramid's horizontal substructure wyh, look at the current status of each item to see if it is consistent with the original expected goal. If it is not consistent, analyze the reasons and finally come up with a plan for improvement.

Here I share a combination that I often use: 3W+2W1H. 3W is mainly for demand analysis, and 2W1H is mainly for execution-level sorting.
After completing the above sorting, facing multi-dimensional business scenarios, we can be clearer and quickly sort out and integrate the needs/executions.
「AARRR Model」

AARRR, the five letters represent five words, Acquisition, Activation, Retention, Revenue, and Refer, which correspond to the five stages of the user life cycle, acquiring users, increasing user activity, increasing user retention rate, generating revenue, and user self-propagation. To put it bluntly, users come, are very active, stay, spend money, and help me promote my product.

In layman's terms, it is systematic SOP management. In the previous articles, I have repeatedly emphasized that the focus and core of private domain traffic operation is whether the SOP of the entire link is perfect. I will not go into details here.

Model function: Provide a more directional plan for the overall process

I mainly use it to: implement operational execution applications, especially long-term strategic planning, and the entire life cycle design of users is carried out using it

Throughout the entire user activation process, from the initial plan formulation to the final case review, data is always present, and data needs to be constantly monitored during this period, such as: DAU/MAU of user behavior; user activation rate;

Shopping guide behavior: login rate, forwarding rate and other indicators

I also use this model to pay more attention to and monitor process indicators, thereby forming my own methodology and strategy, and also finding the root cause of why performance is not up to standard.

This is also the reason why I have the confidence to sign a "bet agreement" with customers. In most cases, if the organizational problems are not solved, the role of operations cannot be efficiently transformed. This is my firm personal opinion.

「SWOT Analysis Model」

It is mainly divided into 4 sections: S (strengths), W (weaknesses), O (opportunities), and T (threats).

I mainly use it to conduct objective analysis and analyze what resources and capabilities I have.

It also objectively helps companies understand why successful companies are successful. What are the resources? What is the core problem we are facing now? What to solve first? Rather than copying so-called "successful cases"

This helps me closely combine the "diagnosis" and "prescription" of the problem, making it clear and easy to test.

Generally speaking, we will sort out a large number of optimization measures based on business scenarios, but how can these optimization measures be effectively allocated in existing work scenarios? Under normal circumstances, if you are just thinking about the urgency of internal work arrangements, you can use the important & urgent four quadrants to make corresponding allocations based on the current business scenario and workload. [C] complication: conflicts and obstacles encountered during the process, how complicated the matter is

【Q】question What problems did you encounter at that time? What is the problem that needs to be solved?

The several models I listed are dynamically related to each other and cannot be applied mechanically in isolation.

These thinking models are not panaceas. The purpose of a tool is to help us anchor the logic of thinking and improve the efficiency of thinking.

Many people complained about the point of writing these theories. can't read? What's the use? In fact, only those who are deeply immersed in the environment can have a clearer understanding. These models can make us more rational, objective, and orderly, because they are proven ways of doing things that can provide good guidance for human behavior.

In addition, these model tools are the theoretical prototype cognitions that I have accumulated in my work over the years. I used them to refine the work I did in 2020.

In the work scenario, theory + practice is the best methodology!

1. Use 5W1H to sort out customers’ real-life scenario needs and explore the direction and strategy for implementation

2. Use the AARRR model to plan the overall process of the project in a more directional manner, refine the complete activity path, and implant data feedback nodes;

3. Use the SWOT model to closely combine operational "diagnosis" and "prescription", which is clear and easy to test.

4. Use the SCQA model to refine cases and report interim results

Do you think some of them look simple and familiar? The methods are all the same. The key is, when you see a suitable situation, can you immediately associate this model with it and make it an instinct? If possible, the purpose of sorting out and internalizing the model ideas has been achieved.

Let me go back to the sentence at the beginning. I always have a sense of faith and awe for the profession I am engaged in. There is a line in the Dream of the Red Chamber that I really like: "Never leave, never abandon, and your youth will last forever." In fact, I really didn't know that my former self would be so different from what I had imagined...
