Recently, I have just finished a training camp for a new project from 0 to 1. I will give a detailed explanation and analysis from my perspective and the situation of the team I lead. I divide the entire training camp into four major sections: start-up period, preparation period, operation period, and closing and review period. I can summarize it this way because before running this new project, I was responsible for running a training camp for another project. After the camp, my team members and I made an SOP and wrote down our own experience. (SOP done last year) Next, I will explain how to do a training camp from 0 to 1 from the above 4 aspects, enjoy: 01 Start-up periodThe startup period, as I understand it, is when you want to run this project and need to think clearly and prepare everything, which includes the following: 1.1 Think about these 3 things first1.1.1 What is the goal?This goal refers to the training camp goal and also to the students' goal. What do students want to gain through this training camp, such as increasing their number of followers? Or can it be monetized and make money? Or will you open a shop? Or will you build a website? Or learn to write? Or learn Python? 1.1.2 Who is the target group?This target population refers to the type of people your training camp will recruit, operate, and serve. If you are a newbie, how should you define this newbie? It is recommended to specify your target audience, such as whether you need to have your own store or know how to use the Internet scientifically? 1.1.3 Have a long-term mindsetWe should think long-term about everything and always think about how to make this project last long so that it can be useful and valuable to users. To put it bluntly, it is to be able to find a way out for users, improve their thinking or skills, and best of all, let them make money in the end. After thinking about the above three points, all the content revolves around this. A project is divided into two parts, product + operation. At present, the product of our training camp is the course, and the operation is based on how to operate it after having the product. Please continue to read the following: 1.2 ProductsOur product is the course, which is divided into course content and homework. The specific content of the course should be divided into several classes, how long it will last, whether the logic between classes is correct, who will teach, whether it is necessary to invite guests, etc. are all things that need to be considered. How many times should the corresponding jobs be set, what is the content of each job, when should the jobs be released, and how long is the job completion cycle? 1.3 Gameplay DesignThis is the most important thing and the core throughout the entire training camp. The design principles make every action logical and purposeful. The gameplay is the incentive mechanism. Next, I will talk specifically about how I set up the student incentive mechanism. 1.3.1 Learn to disassembleTaking the training camp as an example, the following indicators are indispensable: attendance rate, homework rate, output of practical content, landing rate, check-in rate, conversion rate, etc. Different training camps have different indicators. What we need to do is to grasp the core indicators and think about how to achieve these core indicators. For example, for the homework rate, you can get XX points if you are rated as a high-quality homework; for the sharing content, you can get X points by sharing XX content. These points can be packaged appropriately and replaced with nice words. 1.3.2 ValueThese points, which are what they ultimately get (such as Beibi) , must be valuable and attractive to them. At this point, you have to think back and think about what the users want. Just give what? Such as status and position; for example, in a training camp, users definitely want the captain's special training. After all, with someone to guide you, you can avoid many detours. 1.3.3 The penalty mechanism is indispensableA team must have rewards and punishments, and the same goes for incentive mechanisms. We also have corresponding punishment mechanisms for students who perform poorly. For example, if they fail to complete their homework for two consecutive times, they will be demoted to auditors. By setting rules, we can serve as a warning to students and play a fundamental role in creating a good atmosphere. 1.4 Confirmation of other informationHow long is the training camp period, what is it called, etc. 1.5 Project ScheduleAfter all the above content is determined, you can start planning your schedule and decide what needs to be done by when. Generally, a Gantt chart is used, but I personally prefer to use a mind map to sort out the process, dividing it into seven major sections: group recruitment period, student registration period, camp opening, group operation period, student operation period, camp closing, wrapping up and review period. Write out specific time nodes for each section, and then refine each section, working backwards to figure out the time nodes and executors required to complete each specific matter. Finally, sort it out according to time points, so that you will know what work needs to be completed this week, what work needs to be completed today, which part will be completed by whom, and what needs to be done tomorrow? 02 Preparation periodWhen all preparations for the start-up period are completed, you can proceed in an orderly manner according to the schedule. The preparation period is divided into two sections: team recruitment and student registration. 2.1 Group Recruitment PeriodThe Tiantuan is the online team of the training camp, whose purpose is to serve the trainees and assist in operations. This type of people is extremely critical and important, as they directly connect with and serve the trainees. Therefore, it is particularly important to select a good teaching assistant team. How to select them? I have summarized three angles to consider:
Another important thing to consider is whether stratification is needed. Stratification means whether the online group needs to have an extra layer. For example, the online group can be divided into teaching assistant layer + group leader layer. The teaching assistants manage the group leaders, and the group leaders directly connect with the students. I have run these two modes, and I would like to share some of my thoughts: (Comparison picture) The advantage is that you don't have to spend too much time connecting with so many people, so the communication cost is lower and the efficiency is higher. For example, the weekly meeting time can be reduced by half. However, there will be delays and errors in the timeliness and accuracy of communication, which shows the importance of teaching assistants. 2.2 Student Registration PeriodThis is easy to understand. Simply put, it is about what content to promote and where to let the target users see us and successfully sign up. There is also a series of preparatory work to be done around this, such as the registration tool. Should we use Xiaoetong or Youzan? As in the form, use Mike or? Such as corresponding copywriting and scripts, warm-up copywriting, registration, etc.; such as corresponding posters, countdown posters, etc. The key is to think about how to achieve the original goal. What you need to do first is to sort out the current channels, such as common public accounts, Moments, private accounts, WeChat groups, QQ groups, etc.; then see if you need to cooperate with other big Vs or do advertising, etc. Among them, it is especially important to preheat your own private domain traffic in advance, and how to attract the students' attention and make them buy successfully. 03 Operation PeriodThe students have been recruited and the online team has been found. The next step is to enter the operation period, which is also the delivery period. How well the operation period is done is a very important link, which determines the user reputation. I have summarized this period into 4 parts: opening of the camp - team operation period - student operation period - closing of the camp. 3.1 Opening3.1.1 Purpose of opening the campIn addition to the strong sense of ceremony of the opening of the camp, it is more about letting them know how to spend the next month or so, when to attend classes, when to complete homework, how to become an outstanding student, how to get scholarships, etc., so that they can understand the incentive mechanism and some rules. 3.1.2 Opening
3.2 Days of group operationThis is the most core part, because how they provide service determines how the students feel. Serve with heart and do it with a clear conscience is what I tell myself every time I go to a training camp. Now I will explain in detail how I did it. I divided it into 3 parts: fixed work, daily work, and small activities. 3.2.1 Fixed work1) Teaching assistant mechanism It is divided into four sections: responsibilities, benefits, assessment, and elimination, so that they can understand what they need to do, what they can get by doing it, and what will happen if they don't do it well. 2) Training Let them get started faster and guide students better. (Invite an excellent teaching assistant to produce it when running TK) 3.2.2 Daily work1) To do list List what needs to be done every morning and publish it so that everyone knows what they need to do every day. 2) Weekly meetings Purpose: To understand the students’ situation this week and the specific arrangements for next week, with a focus on identifying the target groups for assistance next week. Before each weekly meeting, I will list things myself through a mind map, and let those participating in the meeting know the theme and purpose of the meeting in advance. A template will be provided so that everyone can provide data and prepare relevant content based on the template to improve the efficiency of the meeting. 3) Statistics and publication of weekly points rankings Take advantage of the psychology of comparison and showing off , set up rankings to increase enthusiasm for sharing, etc. 4) Daily group guidance, daily praise and flexible bonus points Take advantage of the fact that students like to be praised, praise good behavior , and give extra points. This will encourage everyone to copy homework and form a positive cycle at the same time. 3.2.3 Plan small activitiesDepending on what indicators need to be focused on at each stage, plan small activities to increase enthusiasm. 1) In order to stabilize the homework completion rate in the early stage, we planned a homework completion rate guessing activity to increase the fun and improve the enthusiasm of the online team. 2) In order to better help students place orders in the mid-term, we have planned order-placement assistance benefits. 3.3 Trainee Operation PeriodIn addition to opening and closing the camp, I divided all matters after recruiting students into the student operation period. During this period, I divided it into 3 sections: daily work + providing good service + creating a circle atmosphere. 3.3.1 Daily work1) Pre-camp manual Let students know about all arrangements for the next month, including course schedule, incentive system, questions, sharing, etc., so that they have a clear idea of what is going on. 2) Weekly Crew Manual Compared with the pre-camp manual, it is more detailed, explaining the weekly course schedule, last week's homework, and circle content, so that they can understand last week's situation and this week's arrangements. 3) Featured posts and points rankings Taking advantage of the psychology of comparison and showing off, set up highlight posts and point rankings to increase enthusiasm for attending classes, completing homework, and sharing. 3.3.2 Provide good serviceHave a good attitude, provide service attentively, never abandon or give up anyone, and have a clear conscience. To provide good service, on the one hand, we need to solve the students’ problems: First of all, we need to understand where their problems lie. I usually stratify users according to the goals of the training camp . For example, when I ran TK last year, I divided users into 9 strata, and this time I divided them into 3 strata at the beginning and then into 7 strata. After stratification, the captains were invited to use a 38-minute live broadcast to answer most of the common questions; at the same time, assistance benefits were provided to the OA team; finally, the captains, assistants, and team leaders locked in and claimed the assistance targets respectively, and provided one-on-one assistance. On the other hand, they need to feel cared for, for example through comments on their homework, answers to their questions, private greetings from the group leader, etc. 3.3.2 Creating a community atmosphereThis is a very missing link in all the training camps on the market. In this issue, we produced a total of 256 useful posts. (This is the latest data. The data on the closing day was 256 articles in total.) Let me first borrow what the boss often says, which roughly means "Why do you feel dignified and sacred as soon as you enter a temple, and want to worship?", because this is the result of the creation of the architecture and atmosphere. Returning to the training camp, the same is true; if the atmosphere of the circle in the first period can be created like this, then those who come in later will naturally be influenced by the large number of orders, reviews and sharing, and will be amazed by it. If you want to create a good atmosphere, you need to continuously produce carriers and content. As for the carrier, we use DingTalk, while most of the carriers on the market use Knowledge Planet and DingTalk. Then divide the content of the circle into columns. As for how to divide the columns, this is determined based on the actual situation of the training camp. One of the principles is to build whatever parts need to be accumulated, such as order review area, sharing area, question area, etc. Next , we produce content through UGC and PGC methods . 04 Closing and review periodDuring the closing and review period, there are three main tasks: closing work, review, and sop. Closing means that the finishing work has been completed, and closing the camp only means that the users have graduated, but our work is not finished yet, so I won’t say more about this. Reviewing is the most important thing. Write down what you did well in this period and refer to them in the future. For the poor points, make feasible suggestions.
