In the past few days, I have had the honor of experiencing every stage of a startup company from zero to one, and from small to large. I was also fortunate to meet many excellent career mentors who helped me gradually understand many principles of life and work in different situations and helped me grow quickly. In addition to my daily work, I have also done some sharing directly related to my work, such as how to operate and promote the app store , how to do ASO optimization , etc. But what I want to share today are more of my thoughts and feelings. Basic qualities of operation - do not ignore small things If someone asks what operations is, one of the many answers will definitely be that operations is about doing miscellaneous tasks. Because operations are faced with different industries, different business models, and different product forms, the functional responsibilities are too many and too detailed. On the road to becoming a CV hand, it is inevitable to have a feeling of doing miscellaneous tasks. Don't let small things stop you from doing something. As the literal meaning goes, don't let small things stop you from doing something. Everyone understands this principle, so what I want to talk about next is – how to do odd jobs smartly . Here is a little story of my own that I would like to share with you. On my first day at work, the COO gave me a list of books to buy. My task was to find these books on platforms such as Taobao, JD.com, Amazon, Dangdang, etc. and buy them in the most cost-effective way. So I quickly registered accounts on various book purchasing platforms to do this. At that time, I understood that high cost-effectiveness = the lowest price, so for the same book, I would compare prices on various platforms, and then use Excel to compile statistics on these data, and finally complete a quotation that I was very satisfied with and go to find him. Having said that, most people would probably think that there is nothing wrong with this. In fact, his purpose in this matter was not to let me buy these books with the least money, but to see a person's way of doing things and way of thinking through buying books, in his words, whether he is smart . This includes the following key points: 1. Attitude . Buying books is a small and simple thing, but often the simpler things can better reflect a person's characteristics. When it comes to buying books, whether you actually register multiple accounts and compare prices on multiple platforms is a reflection of your basic attitude towards doing things. 2. Method . When you need to store and display data for price comparison and purchase links, whether you use txt, world or excel not only reflects your proficiency in using the tools , but also reflects whether your way of doing things is reasonable and correct. 3. Smart . Smart is a relatively general term. Specifically speaking, it actually refers to the ratio between thinking and execution when doing something. Having strong execution ability is good, but if you don’t think before executing and just execute blindly, in most cases you will not only waste time but also be doing useless work. Taking buying books as an example, what should you do after thinking about it? a. Timing : Who will use these books? Is it urgent? This requires considering the time period at the beginning. b. Improving efficiency : Since it is a company purchasing books, it will involve different departments. Classification at this time will facilitate improving purchasing efficiency later. c. Thinking : Improving cost-effectiveness is not just about saving costs on price, but also whether a platform can purchase the same type of books at the same time, because when purchasing the same type of books, there is not only a greater possibility of discounts, but also simultaneous delivery can save time. d. Predicting the future : Buying books is just the beginning. Since it belongs to the company's property, someone should be responsible for daily borrowing management. If after buying a book you can also consider the future borrowing management and come up with a plan, then this thinking is an act that goes beyond the expectations of the task and will naturally gain higher recognition. I didn’t understand these principles at the time. Maintain your passion for operational learning In 2014, if you wanted to learn knowledge related to operations, apart from the operations book "Learning Operations from Scratch" by the great writer Zhang Liang, you could only learn in a fragmented way by reading articles on public accounts or browsing websites. In comparison, there are many more books related to operations this year. My friend Chen Weixian’s "Learn Operations with Xiaoxian" has also recently been put on sale on major websites. I think it is a proud thing to be able to publish a book at a similar age. But for him, behind the pride lies more continuous learning and coding output day and night. In other words, if you want to make yourself prouder or look less bad, it is essential to maintain your passion for learning. We can sit on the sofa and eat melon seeds for an afternoon, but it is difficult to persist in reading a book for an afternoon. This is because the time period from peeling the melon seeds to eating them is very short, and you can immediately experience the taste enjoyment brought by eating melon seeds. But studying by reading is different. What you read at the moment may slowly begin to fade away before you have time to put it into practice. After a long time, you will inevitably feel that reading is useless. This requires us to maintain our enthusiasm for operational learning! Mr. Huang said that his core competitiveness in operations is his "postponed return" style of doing things. The so-called delayed return refers to the fact that your efforts at certain times in the past and the accumulated user recognition will always suddenly usher in a small explosion at some unexpected moment, and feed back to you to bring you unexpectedly huge value. I think the concept of postponing rewards also applies to learning. You can't give up halfway just because there is no return in the early stages. Although these words may sound like chicken soup, you may as well ask yourself a few questions: Compared with a year ago, have my professional abilities improved significantly? Do I have my own unique insights when facing a problem? Can I handle things within my responsibilities independently? Do I have the ability to be independent? Many times thickness determines height. You will have a depth of accumulation because your learning ability is constantly strengthened. Without learning, you are just standing still. You think you are not regressing, but in fact others are making progress. The gap between you and others has widened unknowingly, and you have regressed. 3. Develop core operational skills To put it simply, it means that within 1-2 years of working, you should be able to acquire useful skills in the operations field. This skill may not be what you like, but it can be used to make a living and give yourself a foothold. Take me as an example. Most of my friends think that my job content has always been related to channel promotion . Friends who know more may know that I am actually engaged in product operations . The reason why some friends have such misunderstandings is because I found my own breakthrough point and continued to magnify it. Once I can make achievements in app store promotion and write good articles, I can naturally use it as a key fulcrum to meet more interesting friends. When the output becomes more sustained and more professional , your influence in the industry will be established. Therefore, no matter whether you are in content operation , user operation , product operation, or new media operation , you must try to constantly find some small leverage points to push yourself to a higher potential point. Here I would like to share with you the ABZ plan: A represents the current plan that you are going all out for, which is worthy of your long-term investment, can give you a sense of security, and you will be very satisfied; B represents potential opportunities in the future, and you give yourself some other new attempts to learn. If A is replaced by someone else or a machine one day, then B will become the new A. Or if the opportunity is right one day in the future, you can take the initiative to turn B into A. For example, I work in product operations at a startup company, and then I come to Lagou to do mobile promotion ; Z, on the other hand, can obtain safe trump cards, which need to be constantly consolidated. For example, a certain amount of wealth accumulation can allow you to give up the willful play of AB for a period of time. In short, more possibilities in the future are based on certain experiences and abilities. You should find your leverage points as early as possible and continue to expand them. 4. The key to improving yourself - self-awareness I believe that the key to improving yourself is to change your thinking patterns and your objective understanding of yourself. The development of a way of thinking is like the process of using a mind map. It starts from a point and disperses. Each key point is gradually broken down into smaller parts. The process from point to line is a process of depth. The surface formed by the connection between each core point is the width when thinking about the problem. When doing something, we must not only think about all aspects, but also clarify the purpose of doing it, and think about the essence behind things through the appearance of things, find the core points of each link in the development process, and finally achieve a breakthrough. The process of self-cognition is actually a very painful process, because it is a process of constant self-denial and affirmation. The industry changes very quickly. We may hear that a certain company has raised tens of millions of dollars, or we may hear that a certain company has gone bankrupt. We may hear that a certain friend has been promoted and received a raise, or we may hear that a certain friend is struggling to find a job. The more different voices there are from the outside world, the easier it is to become impetuous inside. Take me as an example. When I first started writing something to share, I was eager to see the number of views and likes. I wanted everyone to know that it was written by me. This is a process of eagerness to prove oneself. Then, after getting to know or meeting more powerful friends, I would become afraid instead. I have been sharing some content since May, and every time I share, I feel that there are many points in the previous content that can be optimized and improved. If you start to become less confident about the content and don't have enough energy to polish it at this time, my advice is to stop and continue to calm down, and don't be too self-satisfied or take yourself too seriously. Sometimes when I do live broadcasts and share with the public, I am actually nervous. Because we are all about the same age and our working hours are similar. On the one hand, everyone has a certain judgment on my experience, my thoughts and words, and on the other hand, I am also responsible for what I say. Finally, I would like to talk about my interview experience some time ago. I met Xiaomi, Tencent, and Alibaba. Some of my previous thoughts also came from such interview experiences. To sum up, I think there are two points. The first is the thinking mode mentioned above, and whether the methodology formed in a certain field is replicable . For example, when I was in charge of WiFi products at my previous employer, I was able to grow the business from zero to tens of millions. Can I use the same method to produce recruitment products? Why? The second point is the professionalism and depth in a field. For example, when faced with a commercial product and operating the product, how do you improve the conversion rate of each page? What is the conversion rate per click? How to improve the traffic conversion of product matrices and the traffic conversion of products in the same target group and usage scenarios when there is no shortage of traffic... These are all issues that need to be paid attention to in daily work, or be considered separately from the work execution level itself. at last When we are constantly experimenting, breaking boundaries and trying new things, there will be a process of self-amplification. At this time, we need to think about establishing our own boundaries and avoid losing ourselves. This requires us to have an objective understanding of ourselves, that is, to understand what we can and cannot do. All the unexpected problems will also encounter us unexpectedly as time goes by; all the things we once took things as they come will also, as time goes by, force us to bear the costs that seem to have been destined in life. 2017 is another new journey!
